Let me say the uncomfortable thing first: "Most startups that adopt Kubernetes in their first two years do not need it". They adopt it because it signals seriousness. Because the job posting says it. Because the senior engineer they just hired wants to put it on their resume. Because it feels like the grown-up choice.
It is not always the wrong choice. But it is almost always the wrong choice at the wrong time, for the wrong reasons. And the cost of that timing error is not just an increased cloud bill. It is sprints lost to YAML debugging, engineers who stop building product features because they are managing cluster networking, and an operational surface area that a five-person team does not have the capacity to maintain properly.

The progression that actually works
There is a logical order to container infrastructure that most startups skip in a hurry to appear production-grade. Each stage solves real problems while keeping the operational surface area proportionate to what the team can actually manage.
Stage 1. Docker Compose, your first three to five services
Docker Compose is the right starting point for almost every containerized startup. One YAML file. One command to bring everything up. Every engineer on the team can read the configuration without training. Local development matches your deployed environment closely enough to matter.
Docker Compose does not scale horizontally across multiple hosts, does not have native autoscaling, and is not designed for high availability. But if you have three engineers and two services, none of those limitations are your actual problem. Your actual problem is shipping fast enough to find product-market fit. Docker Compose lets you do that without anyone needing to understand pod scheduling.
Stage 2. AWS ECS / Fargate or Google Cloud Run
When Docker Compose stops being enough, the instinct is to jump to Kubernetes. The smarter move is to jump to a managed container platform first. AWS ECS with Fargate and Google Cloud Run both let you run containers in production, with autoscaling, health checks, rolling deployments, and proper networking, without managing a control plane, without understanding etcd, and without dedicating an engineer to cluster administration.
ECS is essentially a task definition that behaves like docker-compose.yml with cloud integrations built in. It integrates natively with IAM, CloudWatch, and ALB, and Fargate means you never touch the underlying compute. Cloud Run goes further: you push a container image, and Google handles everything else. No cluster. No nodes. No scheduling. You pay per request. For a startup with variable traffic and a small team, that model is often dramatically cheaper and simpler than anything Kubernetes can offer.
This stage covers most startups from their first paying customers through several million in ARR. According to a 2026 DevOps analysis, teams under 30 engineers are almost always better served here than on Kubernetes. The total cost difference, when you factor in engineer time, runs roughly 4 to 5x in favor of the managed platform.
Stage 3. Kubernetes, when the complexity is justified
Kubernetes becomes the right answer when you have specific problems that managed platforms cannot solve: multi-region traffic management that requires a service mesh, dozens of microservices with complex interdependencies that need granular resource control, customers who require on-premise or private cloud deployments, or workloads like ML inference where GPU scheduling and batch job orchestration matter.
These are real problems. Kubernetes solves them well. But notice the specificity. "We need to scale" is not on that list, because ECS and Cloud Run handle horizontal scaling. "We want to be cloud-agnostic" is not sufficient either, given the cost of the abstraction. The question to ask honestly is: what is the specific operational problem I have today that Kubernetes solves and a managed platform does not?
The hidden costs nobody mentions in the migration pitch
When Kubernetes gets adopted, it is usually pitched as infrastructure maturity. What comes with it is a set of ongoing costs that do not appear in the proposal.
The first is the control plane fee. EKS charges $0.10 per hour per cluster, roughly $876 per year just to have the cluster exist, before a single workload runs on it. GKE and AKS have similar models. That is not the expensive part. The expensive part is what sits around the control plane: load balancers, persistent volume claims that outlive the pods that created them, monitoring tooling, a secrets management layer, certificate rotation, RBAC policies that need maintaining as the team changes, and node upgrades that need to happen on a schedule or the cluster accumulates CVEs.
The total cost of ownership comparison is stark: for a small team running a few services, the Kubernetes path costs approximately $8,000 per month in infrastructure plus engineer time, versus $1,600 per month for the equivalent workload on VMs or managed platforms. The difference is almost entirely engineer hours. Kubernetes requires ongoing maintenance even when nothing is wrong: version upgrades, security patches, resource limit tuning, node pool management. On ECS or Cloud Run, the cloud provider absorbs that overhead.
The engineering community is honest about this in private. A widely read Hacker News thread summed it up plainly: "All I ever do with Kubernetes is update and break YAML files, then spend a day fixing them." That is not an indictment of the technology. It is a description of what happens when a team without platform engineering capacity takes on platform engineering complexity.

Spinning up a managed Kubernetes cluster is genuinely easy now, about twenty minutes on EKS. But a production-ready cluster, one with hardened security, proper RBAC, network policies, a secrets management layer, monitoring, and working CI/CD integration, takes weeks and requires expertise most early-stage teams do not have. The cluster that gets spun up fast usually gets left without those layers. It is not production-ready. It is production-shaped.
Three questions worth asking before you migrate
Not "do we need Kubernetes." That question invites a feature comparison that Kubernetes will always win because it has more features than anything else. The questions that actually matter are different.
Do you have an engineer who can dedicate meaningful time to platform work on an ongoing basis, not just through the migration? Not setup time. Ongoing time. Version upgrades, security patches, certificate rotation, node pool management. If the answer is no, you are creating a system that will degrade quietly and require emergency attention at the worst moments.
What specific problem is Kubernetes solving that ECS, Cloud Run, or Fargate cannot? If the answer is "we want to be cloud-native" or "we want flexibility" or "we want our stack to match what enterprise customers expect," those are cultural answers, not technical ones. Kubernetes adds real complexity. It should solve a real problem in return.
Where is your team's attention most valuable right now? A recurring observation from engineers who have made this mistake is that Kubernetes adoption at the wrong stage is not just a cost problem. It is an attention problem. The team that spends six weeks migrating to Kubernetes is a team that spent six weeks not iterating on the product. At early stage, that trade is almost never worth it.
Kubernetes is not wrong. It is extraordinary at what it does. 93% of organizations are using or evaluating it, and 80% had it in production as of 2024. The argument here is not against Kubernetes. It is against adopting it before the specific problems it solves are the ones you actually have. Start with Docker Compose. Move to a managed platform when you outgrow it. Reach for Kubernetes when the managed platforms become the bottleneck, not before. Most startups that follow this order get to Kubernetes faster, with less pain, and with a team that is ready to operate it.
